TL;DR

A digital transformation tool for SMEs: Identifying the (human) drivers of change​


ADDRESSING THE CHALLENGE

When we talk about digital transformation, we often focus on technology-faster software, smarter algorithms, or more efficient platforms. But for small and medium-sized enterprises (SMEs), the real challenge isn't technology; it's people. SMEs often operate with limited resources, both financial and human, making it more difficult to devote time and effort to large-scale transformation initiatives. In addition, roles and responsibilities are often less formalized in SMBs than in larger organizations, leaving gaps in accountability and leadership during complex projects. This can lead to resistance to change and a lack of clarity about who should take the lead in driving change.

 

To address these challenges, we began developing the Digital Innovator Tool 18 months ago. Through workshops and iterative testing with SMEs, we designed a framework for SMEs to systematically identify key individuals - whom we called Promoters - who can drive innovation and collaboration during transformation projects.

5 critical types of change-driving roles in an organisation:

  1. Sponsors: Secure resources and advocate for change

  2. Experts: Bring deep process and technical knowledge

  3. Networkers: Connect teams and facilitate communication

  4. Mediators: Resolve conflicts and ensure smooth collaboration

  5. Sceptics: Initially resistant but, once convinced, can become the strongest advocates

HOW DOES THE TOOL WORK?

The tool guides organizations through six steps:
 

  1. Define the project team: Clarify who is formally responsible and set the transformation scope.

  2. Assess perceptions: Understand how employees view the transformation (positive, neutral, or negative).

  3. Identify barriers: Pinpoint obstacles and sources of resistance.

  4. Map promotor roles: Categorize key individuals as Sponsors, Experts, Mediators, Networkers, or Skeptics.

  5. Foster collaboration: Develop internal and external cooperation strategies.

  6. Set clear actions: Define the next steps and ensure accountability.

 

Each step is supported by guiding questions and visuals, including charts and scales, to facilitate structured collaboration and in-depth discussion (see picture below).
